Criteria, Scoring, and a Sample Scorecard

A sales call evaluation should demonstrate not only whether the salesperson achieved their goal, but also how they conducted the conversation. Did they recognize the customer's needs, appropriately respond to objections, demonstrate the value of the offer, and determine the next step? Well-chosen criteria, their weighting, and a clear scoring system help transform the overall impressions of the conversation into concrete feedback. This approach can be used both in traditional training and in AI-powered sales simulations.

Two salespeople can interview the same customer and achieve completely different results. One will thoroughly assess their needs, ask a few pertinent questions, and schedule a follow-up meeting. The other will deliver a good presentation, highlight all the product's benefits, but fail to understand what the customer truly needs.

Which conversation should be rated higher? If we're guided solely by the overall impression, the answer may depend on the person evaluating. One manager will appreciate a professional presentation. Another will consider the needs assessment more important. Still others will focus on whether a purchase commitment was achieved.

Therefore, when evaluating sales conversations, it's worth establishing in advance what constitutes a job well done. The idea isn't to create a long list of requirements, but to identify a few behaviors that actually matter in a given sales process.

More and more companies are using recordings, conversation scorecards, and AI tools for this purpose. Simulations offer particularly interesting possibilities, in which a salesperson conducts a real, dialogue-like conversation with a virtual customer, and the system analyzes it according to pre-defined criteria.

Why is sales performance alone not enough to evaluate a salesperson?

Sales results are important, but they don't tell the whole story. A salesperson might have a good month thanks to a few large clients who were already committed to buying. Or they might do a very good job during a demanding process that ultimately didn't close for reasons beyond their control.

A similar problem arises when evaluating a single conversation. A customer may refuse to make a purchase despite a well-conducted meeting. On the other hand, they may agree to an offer even if the salesperson has made several significant errors.

A manager should therefore look at two areas: business results and the salesperson's performance. The former demonstrates what has been achieved. The latter helps understand how the employee achieves results and which skills are worth developing.

In sales training, this latter area is particularly important. If a salesperson is practicing a conversation with a customer who is pressing for a price reduction, they shouldn't always be judged on whether they closed the sale. More important may be whether they correctly identified the objection, didn't hastily offer a discount, and were able to explain the value of the solution.

A good sales conversation evaluation shouldn't boil down to asking "Did the customer buy?" It should show which salesperson behaviors helped achieve the goal and which ones could hinder the sales process.

What criteria should you choose to evaluate a sales conversation?

There's no single set of criteria that applies to all companies and all conversations. Initial contact with a potential client is assessed differently than a solution presentation, price negotiations, or a conversation with a client who wishes to terminate the relationship.

It's worth starting with the purpose of a specific conversation. If a salesperson is to conduct a needs assessment, the quality of the questions and the use of the customer's answers will be paramount. If they are to address a price objection, they must assess their responsiveness to the objections and their ability to argue for value.

In practice, several criteria are repeated in many sales processes.

Criterion

What do we evaluate?

Behavior example

Needs diagnosis

Does the salesperson know the customer's situation, expectations and problems?

Asks questions, clarifies answers and uses the information obtained.

Communication

Are the statements understandable, specific and tailored to the interlocutor?

Explains the solution in simple language and avoids unnecessary digressions.

Dealing with objections

How does the seller respond to objections, pricing pressure and doubts?

First, he determines the source of the objection and only then selects the arguments.

Building value

Does it match the offer to the customer's needs and situation?

It shows the specific benefits of the solution, rather than listing only the features.

Product knowledge

Does it correctly present the possibilities, limitations and conditions of the offer?

Responds factually and does not promise features that the product does not have.

Determining the next step

Does the conversation lead to specific further action?

Agrees on a deadline, responsibility or next step in the process.

This table can be a starting point, but you shouldn't automatically apply all criteria to every conversation. If you're practicing your first cold call, complete product knowledge may be less important than the ability to engage the interviewer and ask the right question.

In turn, during a technical conversation with a B2B client, the accuracy of product information can be one of the most important elements. Therefore, the set of criteria should be tailored to the situation, not the other way around.

Why are the evaluation criteria more important than the name of the methodology itself?

In sales training, we often encounter the names of various methods and models: SPIN, BANT, and other conversational techniques. They are useful because they help structure a salesperson's work.

However, it's important to distinguish between two things. The methodology defines how the interview or its assessment is approached. The criteria indicate the specific competencies and behaviors we want to assess.

We can choose the SPIN methodology, but if we prioritize the ability to identify needs, we must clearly indicate that we are assessing the quality of questions, problem-solving, and the client's responses. The name SPIN itself does not yet describe the expected behavior in a specific scenario.

At Talkrank, this is why evaluation criteria are one of the most important configuration elements. You can choose the methodology, but the criteria you choose, their descriptions, and their weights determine what the AI should pay particular attention to.

If a company wants to evaluate a salesperson primarily for diagnosis, the relevant criteria should focus on understanding the customer's situation and deepening their understanding of needs. If we're practicing a difficult price conversation, we can place greater emphasis on handling objections and building value.

The methodology helps guide the evaluation process, but it's the criteria and their weights that determine what matters most in a given conversation. Choosing a well-known sales method won't fix poorly chosen criteria.

What interview evaluation methodologies can be used?

The choice of methodology depends on the nature of the conversation. Some models are well-known in sales, while others are effective for assessing behavior, professional experience, or compliance with procedures.

Talkrank offers default scoring and several evaluation methods. You can also upload your own methodology if your organization adheres to a specific standard.

Methodology

When is it worth considering?

Default Talkrank scoring

When we need a flexible evaluation of the conversation based on context, purpose, transcription, and selected criteria and their weights.

SPIN

During conversations regarding the diagnosis of the client's situation, recognizing problems, their consequences and building the value of the solution.

BAIL

When qualifying sales opportunities, when budget, decision-makers, need and purchase deadline are important.

STAR

When assessing how a situation, task, one's own actions, and results are presented. They might use SPIN but still decide that in a given scenario, two elements are most important: a proper diagnosis of the problem and the ability to connect the offer to the customer's needs.

Another organization may operate according to its own sales process. In such cases, a better solution would be to use its own methodology and criteria aligned with the company's standards.

So, it's not about choosing the most comprehensive method. It's about selecting an assessment method that aligns with the training goal.

How to determine the weighting of evaluation criteria?

Not all skills are equally important. This doesn't mean that other skills are unimportant. The primary focus of the training is simply on responding to a customer who is comparing prices.

In a different scenario, the scales might look completely different. During the initial discovery conversation, we'll place greater emphasis on questions and identifying needs. In the final conversation, the focus may shift to establishing understanding, reasoning, and properly concluding the next stage.

This helps avoid situations where a salesperson receives a high rating for fluent, professional speech even though they have not completed the most important task of the conversation.

How to prepare a scorecard that actually helps train salespeople?

Choosing the criteria names is just the beginning. "Communication," "needs assessment," and "professionalism" all sound reasonable, but they can be interpreted in many ways.

It's good to clarify how we'll know the participant completed the task correctly. During a needs assessment, you can expect questions about the client's situation, their problems, and the expected outcome. When discussing pricing, you can determine why the client considers the offer too expensive before offering a discount.

Talkrank allows you to use pre-defined criteria or add your own. This allows a trainer or manager to avoid being limited to general categories and instead describe behaviors specific to a specific sales process.

For example, a company can create a criterion called „Correct justification of price difference,” the description of which will indicate that the salesperson should address the scope of the service, implementation time, support terms and other real differences between the offers.

Additional assessment principles can also be specified, such as valuing pertinent questions, specifics, reasoning, or proposed solutions. Such instructions clarify the assessment process but do not replace the proper selection of criteria and weightings.

It's worth being cautious about assessing too many elements. If we set a dozen or so independent criteria in a short conversation, some of them may not provide a reliable basis for assessment. It's better to select a few of the most important ones and verify whether the scenario actually allows us to observe the behaviors in question.

How does automatic call scoring with AI work?

In traditional training, the trainer or manager prepares the interview evaluation. They observe the participant, take notes, and discuss their strengths and weaknesses. This is a valuable approach, but it requires time and the presence of an evaluator.

In AI simulations, some of this work can be automated. The participant conducts a conversation with a virtual client, and afterward, the system analyzes the dialogue according to established rules.

In Talkrank, scoring takes into account the context and purpose of the conversation, its transcription, selected criteria, their descriptions and weights, and the evaluation methodology used.

The report includes a final assessment, the results of individual criteria, a summary of the interview process, strengths, weaknesses, and recommendations for further work.

It's important to note that scoring shouldn't be used solely to provide a number. The greatest value comes from understanding why a participant received a particular grade and what specific improvements they need to make.

Example of a real report from Talkrank

Let's take a look at a test sales simulation conducted on Talkrank. The participant played the role of a salesperson offering online marketing services. His interlocutor was an online store owner who had had negative experiences with previous marketing agencies and was skeptical of future collaborations.

The scenario was based on the SPIN Selling methodology. The salesperson's task was to understand the store's situation, identify marketing issues, understand their business implications, and present the value of a proposed audit as the next step.

Five evaluation criteria were selected during scenario development. The greatest weight was given to diagnosis of the situation and needs, as well as deepening the problem and its consequences. Building the value of the solution, handling objections, and clarity of response were also assessed.

After the call was completed, Talkrank prepared a report with the following results:

Criterion

Rate

Libra

Diagnosis of the situation and needs

7/10

5

Deepening the problem and its consequences

2/10

5

Building the value of the solution

4/10

4

Dealing with objections

4/10

3

Clarity of response

5/10

3

The final score shown in the report was 4.5/10. The salesperson asked questions about the marketing budget, number of orders, ROAS, and conversion. This allowed him to begin the conversation by understanding the client's business situation rather than immediately presenting an offer.

He also suggested a marketing audit as the next step. These were good conversation pieces that the system incorporated into its assessment.

The weakest point, however, was the deepening of the problem and its consequences, rated a mere 2/10. The salesperson gathered basic information but failed to utilize it for further diagnosis. He didn't ask precisely how poor marketing results affected the store's revenue, financial liquidity, or company development plans.

This is a significant flaw in SPIN conversations. Understanding the customer's situation is just the beginning. The salesperson should also help the customer understand the significance of the problem and its consequences.

The solution's value creation also received a lower rating (4/10). The salesperson proposed an audit, but didn't provide a clear explanation of how it would help solve the client's problems. The proposed actions failed to link measurable results and failed to address concerns stemming from previous collaborations with agencies.

This is where the importance of carefully selected criteria and weighting becomes apparent. The participant received a relatively good rating for the initial diagnosis, but a significantly poorer rating for the deepening of problems, which was equally important in this scenario.

If we were to evaluate solely the number of questions asked, the professional tone, and the mere fact that an audit was suggested, the conversation might seem successful. Only a more detailed scoring reveals that the salesperson did not fully utilize the opportunities presented by the conversation.

The report also included specific recommendations. The system identified, among other things, the need to better summarize client statements, ask questions about the business consequences of poor performance, and present the audit in the form of a clear plan, including the scope of activities, implementation timeline, and next steps.

For a sales trainer or manager, this is much more useful material than just a 4.5/10 score. They can use it to prepare another exercise focused on deepening the customer's problems and building the value of the solution.

Automated scoring, of course, doesn't mean that every AI interpretation is necessarily flawless. Therefore, it's also worth analyzing the transcript and verifying whether the scores assigned are based on the participant's actual statements.

What should a good interview evaluation report include?

The score is useful for comparing trials, but it doesn't tell the participant much on its own. If a salesperson receives a 6.5/10, they should know where that rating came from and what they need to do differently on their next call.

In the Talkrank report shown, the participant received not only a score but also a description of their strengths and weaknesses. The system indicated that the manager clearly presented the problem and maintained a professional tone, but failed to adequately identify the root causes of the employee's behavior and was too quick to address the consequences.

The recommendations included specific actions: asking open-ended questions, better understanding the employee's situation, and jointly establishing an improvement plan.

This is much more useful information than just "interview failed".

In sales training, the report should work similarly. If a salesperson struggles with pricing, the recommendation might be to ask about the customer's frame of reference. If they're not assessing needs, they might limit the product presentation and assess the customer's situation in advance.

It's important that recommendations are based on the actual conversation. Therefore, access to the transcript is also valuable for the trainer. It allows them to verify the statements underlying the assessment and whether the AI's interpretation is justified.

Automated assessment is supportive, but it doesn't mean completely eliminating the human role. Especially when making important personnel decisions or comparing employees, it's worth verifying reports and maintaining the option of assessment by a manager or trainer.

Is it worth setting a threshold for passing a conversation?

The pass threshold determines what score will be considered satisfactory. In Talkrank, you can set this when creating a scenario, for example, at 70%.

However, it's not always worth starting training with a strict cutoff score. If a team is just learning a new way of conducting conversations, the score can be used primarily for diagnosis and monitoring progress.

The situation is different when the simulation is used to test an employee's readiness to independently interact with a customer. In such cases, a threshold can be a useful element of the process, provided the criteria are clearly described and the scenario itself has been tested beforehand.

It's also worth remembering that a high overall score doesn't always indicate that all important tasks have been completed correctly. If an employee is required to provide a client with specific legal information or perform a specific procedural step, the average score should not be relied upon as the sole proof of compliance.

In such situations, clearly defined requirements for a given behavior are also needed.

How to use scoring to develop the entire sales team?

The greatest value of call evaluation comes when a company begins to notice recurring issues. A single salesperson might struggle with a price objection, but if a similar issue recurs across the team, the manager receives a signal that it's worth revisiting the topic during training.

Let's say ten salespeople are presented with a scenario where they're comparing a customer's offerings with those of a competitor. Some of them are good at needs analysis, but most are unable to explain the value of a more expensive solution.

In such a situation, the manager doesn't need to organize another general sales techniques training. They can instead prepare a workshop specifically dedicated to value argumentation, comparing offers, and responding to pricing pressure.

After training, participants can retake a similar simulation. Comparing the results and transcripts will help assess whether their conversational style has changed.

However, it's worth comparing results carefully. If two scenarios differ significantly in difficulty, a score of 8/10 in one and 7/10 in the other doesn't necessarily indicate a decline in competence. Meaningful comparisons require similar conditions and consistent criteria.

How to prepare your first sales call evaluation system?

There's no need to create an elaborate methodology or evaluate every stage of the sales process. A single conversation is enough to get started, something salespeople often struggle with.

Select a sales situation. For example, a price discussion, first contact with a client, or a discovery meeting.

Determine the purpose of the conversation. Consider what the participant should achieve and what behaviors should demonstrate this.

Select several evaluation criteria. Preferably those that are directly related to the goal of the scenario.

Describe expected behaviors. Don't limit yourself to just names like "communication" or "handling objections.".

Assign weights. The criteria that are most important for a given training session should be given greater importance.

Select an evaluation methodology. You can use default scoring, SPIN, BANT or your own rules if they suit the purpose of the conversation.

Conduct a few practice interviews. Check whether the scenario allows for the demonstration of the assessed competencies and whether the feedback refers to actual statements.

Discuss the results and refine the criteria. If reports are too general or assess inappropriate behavior, go back to the descriptions and weights.

The last step is especially important. Even a well-designed assessment sheet may require adjustments after the initial interviews. Sometimes, the criteria are too broad, the scenario doesn't allow for demonstrating a specific skill, or two criteria effectively evaluate almost the same thing.

It is better to correct such a problem at the outset than to base important decisions regarding employees on the results later.

How does Talkrank help you evaluate sales calls?

In Talkrank, assessment is part of creating a simulation scenario. The administrator establishes the context and purpose of the conversation, selects the role of the AI avatar, and determines which competencies are to be assessed.

In the scoring section, you can select a methodology, additional scoring principles, criteria, and their weights. Ready-made criteria are available, including communication, professionalism, objection handling, knowledge, product or service familiarity, and needs assessment. You can also create your own criteria tailored to your company's sales process.

Users can also specify the purpose of the interview used for assessment and reporting purposes and set a pass threshold. It is also possible to provide feedback to participants after the simulation has concluded, while maintaining restrictions on the visibility of the score and pass status.

The salesperson conducts a conversation with an AI avatar, which responds to their statements according to a script. Upon completion, a report is generated, including scoring, strengths and weaknesses, and recommendations.

A trainer or manager can use this information to discuss a specific conversation, plan the next exercise, or monitor a participant's progress.

In practice, this means that a company doesn't have to limit itself to general inquiries about whether a salesperson is good at dealing with customers. It can instead prepare for a specific situation, outline expected behaviors, and assess how the employee applies their skills in the conversation.

FAQ – Sales Call Assessment and Scoring

What criteria are most important in evaluating a sales conversation?

It depends on the purpose of the conversation. The most common areas assessed include needs assessment, communication, objection handling, value proposition, product knowledge, and next-step planning. Not all of these may be equally important in every scenario.

What is sales call scoring?

Scoring is a point-based evaluation of an interview based on pre-defined criteria. It can include both an assessment of individual competencies and a final score based on their importance.

Why is it worth using criterion weights?

Weightings allow you to determine which skills have the greatest impact on the outcome. In a price conversation, handling objections may be more important than overall fluency. In a discovery conversation, needs assessment may be more important.

Is the SPIN methodology mandatory for evaluating sales calls?

No. SPIN can be useful in consultative selling, but it's not mandatory. Talkrank also allows you to use the default scoring, BANT, and other methods, or upload your own methodology.

Is it possible to evaluate interviews according to the company's own methodology?

Yes. Talkrank allows you to upload your own methodology and create evaluation criteria aligned with your organization's standards. This allows your company to link scoring to its own sales process.

Does automatic scoring replace coach assessment?

It doesn't have to replace it. It can accelerate conversation analysis and identify areas requiring improvement. When making important decisions, it's worth additionally reviewing the transcript and interpretation of the results.

How often should you evaluate sales calls?

In sales training, it's better to use regular, shorter exercises rather than a one-time test. The frequency should depend on the team's needs. It's important that the participant receives feedback after the assessment and has the opportunity to rehearse the challenging situation.

Can you compare the results of different traders?

Yes, but comparisons are most meaningful when participants perform similar tasks and are assessed according to the same criteria. Differences in the difficulty of the scenarios must also be taken into account.

Summary

A sales call assessment can be much more useful than a manager's general opinion that someone "talks well to customers." However, it's crucial to clearly define what exactly you want to assess.

Properly selected criteria, their descriptions, and weightings are paramount. They distinguish a salesperson who presents a good offer from someone who can effectively assess needs, respond to objections, and guide the customer to the next stage.

Methodologies such as SPIN or BANT can further structure the assessment process, but they do not replace a well-thought-out criteria card.

Talkrank allows this model to be transferred into practical conversation simulations with AI. Salespeople can practice specific situations, while trainers and managers receive scoring, feedback, and recommendations based on the conversation. This makes it easier to determine not only the participant's performance but also, more importantly, what they should work on next.

Talkrank

Increase salespeople's competencies in simulation conversations with AI

Create realistic interview scenarios for your team.
